How much does it cost to replace an electric bike motor?

When an electric bike motor fails, the first question is often very simple: how much will the repair cost? The answer is, however, much more complex than it seems. Between a simple worn bearing, a loose internal belt, a faulty sensor, an electronic failure, and a completely out-of-service motor, the bill can vary from a few dozen euros to over €1,000.

The price also depends greatly on the motorisation. A Bosch, Shimano, Brose, or Yamaha motor integrated into a proprietary system is not treated exactly like a Bafang conversion motor or a hub motor. In some cases, the manufacturer will prefer to replace the entire drive unit. In others, a specialised repairer can open the motor, replace certain internal components, and extend its lifespan for a fraction of the price of a new motor.

It is precisely this difference between complete motor replacement, existing motor repair, and replacement with another motorisation that explains the price discrepancies observed in France and Europe.

Repairing or replacing an e-bike motor: it's not the same thing

Before ordering a new motor, it is essential to determine the exact nature of the failure.

A noisy motor is not necessarily good to replace. A knocking, play in the shaft, a squeak or a rumbling noise may come from a relatively simple internal mechanical part to replace. 

On some motors Bosch, for example, specialised workshops intervene on the bearings, gears, seals or certain electronic components.

This is particularly the positioning of R&S E-Bike, in Germany, which claims to repair Bosch motors from the first generations to recent generations and indicates that its repair cost generally ranges between 150 and 350 €, whereas a new Bosch motor can reach several hundred euros more. The company also announces over 10,000 Bosch motors repaired and an average turnaround time of less than five working days.

In France, E-Motor Lab also offers internal repairs on different Bosch generations. The published rates start at 269 € for some Bosch Gen 3, 319 € for some Gen 4, and from 309 € for certain Performance Line CX and Speed motors. The same workshop announces interventions on Brose motors starting from 279 €.

Many independent workshops also offer a paid diagnostic (around 60 euros observed) to identify the problems with the motor.

In other words, when an engine costs several hundred euros to replace, a specialised diagnosis can help avoid a complete change.

What is the price of a Bosch engine?

Bosch is probably the most interesting case to understand the difference between the price of the engine and the actual cost of the repair.

A Bosch Performance Line CX Gen4 BDU450 is currently offered as an example at €549, from a European distributor, compared to a regular listed price of €849. However, this is for the engine only: labour, removal of the old engine, reassembly, and any diagnostic operations are not included.

Bosch Performance CX references can also be found around €799 from some European distributors.

This helps to understand why a complete intervention can quickly reach €700 to €1,000, or even more depending on the model and the network.

Conversely, a specialised repairer can sometimes intervene only on the defective component. E-Motor Lab, for example, lists Bosch packages starting from €269 to €319 depending on the generation. Another French specialist, E-Bike Motor, notably announces a complete Bosch Gen 4 service at €399, a Gen 3 service at €269, a replacement of Gen 4 casing bearings starting from €179 and a replacement of the left and right casing bearings at €239.

The choice between repair and replacement can therefore represent several hundred euros in savings.

And for a Shimano motor?

The situation is comparable with Shimano, with one particularity: the motor is part of an electronic ecosystem including battery, display, sensors, and wiring.

Shimano Steps and Shimano EP motors, such as the E5000, E6100, E7000, E8000, EP6 or EP8, must be diagnosed with the appropriate tools. Shimano relies on its network of Shimano Service Centers, made up of certified independent shops using Shimano tools and parts. The brand states it has a global network of over 1,800 service centres.

In France, L'Atelier by Cycl'emouv for example, offers an electric bike diagnostic at 72 €, with the possibility of a Bosch software update at 30 €. Its technicians work on Bosch, Shimano, and Bafang.

At Cyclexpert 92, the workshop is a certified Shimano Service Center and authorised to work on Bosch and Shimano. The announced labour rate is 80 € per hour, with packages of 40 € for certain e-bike operations of 2,500 km and 85 € for 5,000 km.

The final cost of a Shimano replacement therefore depends greatly on the motor model, the availability of the part, and the time required for disassembly and configuration.

It should be noted that in the majority of cases, Shimano requests to receive the motor in order to carry out the diagnosis and indicate whether the problem is covered by its manufacturer's warranty or not.

How much does it cost to repair a Brose motor?

Brose is particularly interesting because some motors, notably the Drive S, Drive T, Drive TF and Drive S Mag, are known for their architecture allowing for mechanical maintenance operations on certain generations.

Today, new Brose motors can be found around 700 to 830 €, while some refurbished units can be offered around 400 to 600 € depending on the reference. For example, Doctibike lists new Brose Drive S Mag motors around 707.50 € for certain references and refurbished motors around 574.17 €. Some refurbished Brose units also appear around 412 €.

Conversely, E-Motor Lab announces Brose repairs starting from 279 €, which perfectly illustrates the importance of getting a diagnosis before purchasing a new motor.

Still in France, EVTT-motor is also a specialist in Brose motors and its spare parts.

In Germany, the availability of Brose specialists is also important. Brose has developed a network of service partners and technical training in Europe, including specialized partners capable of using diagnostic tools and performing the appropriate repairs.

And the Bafang motors?

The Bafang case is different.

Bafang is both a manufacturer of integrated motors used by bike manufacturers and a major player in the conversion kits, particularly with the BBS01, BBS02 and BBSHD.

Bafang's conversion systems are generally more open than the proprietary ecosystems of Bosch or Shimano. This makes it easier to replace a motor, controller, or battery in certain configurations.

Bafang also has a direct service network for dealers that covers France, Belgium, Germany, Switzerland, Italy, and Denmark. The manufacturer also provides the BESST Pro diagnostic tool for professionals.

To give a rough idea, for example, a Bafang M400 250 W central motor can be found for around €539 at a European distributor, while a Bafang M300 250 W may be listed for around €499.

But for the Bafang conversion, the replacement cost can be significantly lower or higher depending on whether it is just the motor, a motor-controller set, or a complete kit.

VELOV currently announces 108 CHF for an e-bike diagnosis, 206 CHF for a minimal service, 229 CHF for a normal service and 309 CHF for a complete service. The workshop specifies, however, that it does not carry out internal electronic repairs of batteries or motors and directs these interventions to manufacturers or specialists.

Germany: a particularly developed market for motor repair

Germany is probably one of the most advanced European countries in terms of e-bike motor repair. There are many specialists who can receive only the motor by parcel, which allows for the repair of a motor without transporting the complete bike.

Among the most interesting players is R&S E-Bike, in Benningen, which reports over 10,000 Bosch motors repaired and a repair generally ranging between 150 and 350 €.

For motors to be opened, it is advisable to contact the workshop before travelling: a workshop capable of changing a wheel or a battery is not necessarily equipped to open and refurbish a central motor.

Spain: one of the most interesting countries for internal repair

Spain has a particularly interesting player: BiciFix, based in Gandía. The company claims to be the official technical service for Bosch, Brose, Shimano and BMZ and also works on Yamaha, Bafang, Polini and Ananda. It indicates a usual rate of 150 to 350 € for a motor repair or maintenance, with diagnosis and quote before intervention.

Can you have your engine repaired directly at Bosch, Shimano, Brose or Bafang?

This is where you need to pay attention to the vocabulary.

In most cases, the individual does not drop off their engine directly at a Bosch or Shimano factory. They go through a dealer or an authorised service centre.

Bosch operates with a network of dealers and service partners capable of using its diagnostic tools. The manufacturer also provides a dealer search system from its support.

Shimano operates according to a similar logic with its Shimano Service Centers. These independent workshops use Shimano tools and parts and are trained on the manufacturer's systems.

Bafang has an even different organisation. Its Dealer Direct Service programme provides direct support to dealers and covers France, Belgium, Germany, Switzerland, Italy and Denmark. Bafang also has a professional tool called BESST Pro for diagnostics and updates.

Brose also has a network of service partners and technical training for workshops and distributors.

Why can the price vary from €200 to over €1,000?

The price difference is mainly explained by the nature of the intervention.

Let's take the example of a Bosch Performance Line CX.

If the motor only requires the replacement of a bearing, a specialist can carry out an intervention costing a few hundred euros. If the electronics are damaged but repairable, the price increases. If the motor is declared irreparable and a new unit needs to be purchased, the bill can approach or exceed €800 once the part and labour are added.

In addition, there may be costs for diagnosis, disassembly, reassembly, updates, and sometimes transport.

This is why a e-bike motor diagnosis is often the most cost-effective step. Paying €30 to €100 to find out if a motor actually needs replacing can prevent spending €700 or €800 unnecessarily.

And what if the motor is no longer available?

This is an increasingly common situation with electric bikes that are eight, ten years old or more.

A bike may still have a perfectly sound frame, a transmission in good condition, and a battery that can be refurbished, but its motor may no longer be available.

In this case, three solutions can be considered.

The first is to look for a new or refurbished original motor. This is the simplest solution when the part still exists.

The second is to have the original motor repaired. This is often the most economically interesting solution when a workshop has the necessary parts and expertise.

The third is to replace the entire motorisation.

This last option is particularly interesting for bikes whose original motor is proprietary. Instead of condemning a perfectly functional frame, it is possible, depending on its design, to replace the old motorisation with a more readily available motor.

Replacing Bosch, Shimano or Brose with Bafang or Tongsheng: a last resort solution?

One must distinguish between the "plug-and-play" replacement and the retrofit.

Generally, one cannot remove a Bosch motor and directly plug in a Bafang in its place. The electrical system, sensors, battery, controller, display and fixings are different.

On the other hand, a complete conversion may be feasible on certain frames. This is where adaptation solutions make perfect sense.

What budget should be planned to save one's electric bike?

To simplify, several scenarios can be considered.

A simple diagnostic can cost 30 to 100 € depending on the country and the workshop. A light mechanical intervention on the engine can be around 150 to 300 €. A more significant internal repair can reach 300 to 500 €, or even more for a complex electronic intervention.

A refurbished engine can generally be around 400 to 600 € for certain references, while a new engine from a major brand can approach or exceed 700 to 900 €. Some specific engines or configurations can exceed this amount.

Finally, a complete retrofit with engine, battery, controller, wiring, accessories, and labour can represent several hundreds to over 1,500 € depending on the equipment chosen.

The right decision therefore depends on the value of the bike. For a 1,500 € electric bike, a bill of 1,000 € deserves careful consideration. For a premium cargo bike costing 5,000 or 6,000 €, investing 800 or 1,200 € to extend its lifespan can, on the contrary, be perfectly rational.

Conclusion: before replacing an e-bike motor, have it diagnosed

Replacing an electric bike motor does not necessarily mean a bill of 800 or 1,000 €. The examples observed in France, Belgium, Switzerland, Germany, Denmark, Spain, and Italy show that there is now a real market for the repair and refurbishment of e-bike motors.

The specialists Bosch, Shimano, Brose and Bafang have significant service networks, while a new generation of independent workshops has specialised in opening motors, replacing bearings, belts, seals or certain electronic components.

The Spanish example of BiciFix, which announces repairs of Bosch, Brose, Shimano, Yamaha, Bafang and Ananda motors between 150 and 350 €, or that of R&S in Germany with Bosch repairs announced at around 150 to 350 €, show that it can be very interesting to repair rather than replace.

And when the motor is truly irreparable, unavailable or has become too expensive, the retrofit can represent a fourth option: rather than throwing away a bike whose frame, transmission and equipment are still perfectly functional, it becomes possible, in certain configurations, to replace the old motorisation with a more open and easily maintainable system.

The right reflex is therefore to never immediately order a new motor: start by precisely identifying the motorisation, noting the motor reference, getting a diagnosis done and requesting at least two quotes, one for the repair, the other for the replacement. It is often the best way to determine if your electric bike deserves to be repaired, refurbished or transformed.
